Here's how to calculate the real ROI of AI automation for your specific business.

The ROI Formula That Actually Works

Forget complex spreadsheets. This is the formula I use with every client:

Monthly ROI = (Time Saved × Hourly Value) - Automation Cost

Example:

  • Time saved: 40 hours/month
  • Hourly value: $50/hour (employee cost or opportunity cost)
  • Automation cost: $500/month (tools + setup amortized)

ROI = (40 × $50) - $500 = $1,500/month net gain

That's $18,000/year from one automation. Now let's break down each variable.

Step 1: Calculate Time Currently Spent

Track how much time you spend on these tasks for one week:

Customer Support

  • Reading and categorizing emails
  • Writing responses
  • Following up on tickets
  • Updating CRM

Content & Marketing

  • Social media posting
  • Email newsletter creation
  • Content repurposing
  • Engagement monitoring

Operations

  • Data entry

Real example: One client tracked their customer support team for a week:

  • 15 hours reading/categorizing emails

Step 2: Determine Your Hourly Value

This is what one hour of that time costs you.

Option A: Employee/Contractor Cost

If someone on your team does this work:

Hourly Cost = (Annual Salary + Benefits) / 2080 hours

Example: $60,000 salary + $15,000 benefits = $75,000/year Hourly cost = $75,000 / 2080 = $36/hour

Option B: Opportunity Cost

If YOU do this work, what could you earn doing something else?

Founder doing admin work at $50/hour could be:

  • Closing sales at $200/hour
  • Building product features at $150/hour
  • Strategic planning at $300/hour value

Use the higher value activity as your hourly cost.

Real example: That same client had two support reps at $40/hour each:

  • 172 hours × $40 = $6,880/month in direct labor cost

Step 3: Calculate Automation Costs

Be honest about total costs. Include:

Setup costs (one-time):

  • Development/implementation: $2,000-$10,000
  • Training and onboarding: $500-$2,000
  • Initial testing and refinement: $500-$1,500

Monthly recurring costs:

  • Total: 154 hours/month saved

Step 5: Calculate Your ROI

Now we have everything:

Time saved: 154 hours/month Hourly value: $40/hour Automation cost: $867/month

Monthly ROI = (154 × $40) - $867
           = $6,160 - $867
           = $5,293/month net gain

Annual ROI: $5,293 × 12 = $63,516/year

Monthly ROI = (8 × $30) - $250 = $240 - $250 = -$10/month loss
